   Discovery runs on real rails

   Product managers validate an idea on a working prototype with real integrations before engineering touches it. 12 product, BA and SA roles work this way.

   Each domain has an owner

   A PO and a tech lead answer for each domain end to end: 6 domains, 13 teams, an 8-person Delivery Office. The move from functional teams took 3 months; cycle time went from about 80 days to 18.

   Agents read the systems of record

   Incidents, blockers and risks are detected by agents, not collected in meetings: detection from hours to minutes, MTTR 3 to 5 times better, 30+ internal tools built on the context layer. When project managers objected to agents writing into their tools, writing was switched off: agents find, people decide.
